Organic traffic is falling even when your rankings are fine

The short version. Across the top 40 000 websites organic traffic fell 2.5 % year over year, but where an AI answer appears, click-through rates collapsed by 61 %. Around 60 % of searches now end without a click anywhere. Most importantly, the overlap between the top 10 in Google and the sources cited in AI answers dropped from 75 % in mid 2025 to 17-38 % in early 2026.

That last number is the one that matters. Ranking first no longer guarantees being seen.

Why traffic drops when nothing broke

Most site owners notice it like this: positions in Search Console look the same or better, impressions grow, clicks fall. That is not a penalty and not a measurement error. It is a change in how the results page behaves.

The user gets the answer directly. If it is enough, there is no click. If it is not enough, they click, but often on a source other than the one ranking first, because AI selects sources differently.

What to stop doing

Stop measuring success by ranking position. Position is an input now, not a result.

Stop writing long text around a keyword. The format that ranked in 2020 is hard to cite in 2026. A model looks for the answer, not a thousand words of warm-up.

Stop relying on a single channel. If the whole business rests on Google organic, you are exposed to a change you do not control.

What to start doing

Measure what you can defend. Track impressions to clicks by query type, not in aggregate, and above all track conversions from organic rather than sessions. Fewer visits with higher intent is a better outcome.

Write to be citable. Concrete numbers, dates, clear answers up front, tables, short question and answer blocks, sources, a visible update date. These are the signals language models use when choosing who to mention.

Go where an AI answer is not enough. AI answers “what is” well. It answers “who should I hire and what will it cost” badly. Pages with pricing, case studies, comparisons and local context are worth the most now, and they are also the queries that lead to orders.

Build the brand as a query. When people search for you by name, an AI answer works in your favour. Branded search is the traffic an algorithm cannot take away overnight.

Fix the technical basics. A slow site with chaotic structure loses twice, in classic and in AI search.

A realistic expectation

You cannot restore 2023. Part of informational click volume is gone for good because the engine answers it. What you can do is shift the centre of gravity towards commercial intent and regain visibility inside AI answers. That is months of work, and it is what our SEO services focus on.
